Aski-da Synergies draws on all the expertise of the Aski-da group to support our customers in all their project management, technological and strategic transformation challenges. We draw on 20 years’ experience working with a wide range of content producers and broadcasters. We bring together an ecosystem of experts from all areas of the audiovisual industry to implement, support and integrate change. We deploy methodologies and teams tailored to each project.

Supporting technological and organizational transformation

Drawing on twenty-five years’ experience of working with audiovisual companies, the Aski-da group has created Aski-da Synergies, an entity dedicated to supporting TV channels through major transformations affecting a large number of employees.

Our methodology is based on the involvement of the support team from the very start of the project, well in advance of the training sessions. This enables the design of a customized transition plan, the communication of the vision of the project sponsors, and reduces the risk of delays or non-adoption by users.

The change management plan consists of several phases:

study of the impact of technical and organizational changes on different functions

identification of training needs

design of tailor-made courses adapted to different audiences and drafting of support materials

training session schedule

assistance with rehearsals and dry runs of the newscast if necessary

post-change user assistance

A major project starting in 2019: harmonizing the editorial tools of 3,000 France Télévisions group employees

France Télévisions chose CGI’s Open Media tool to standardize and modernize its editorial coordination system. Lapins bleus and Aski-da provided CGI with a change management plan to facilitate the transition to Open Media for head office, regional and overseas stations.

A dedicated team

Given both the large number of users to be trained and the multi-year duration of the project, we decided to propose a complete team entirely dedicated to training and support, able to follow the different phases of this project over time.

This team, which is still in place, is made up of a project manager, a training coordinator, reference trainers and a group of trainers and support staff, both technical and functional.

The project manager and educational coordinator were involved from the outset in preparing our training schedules in line with the tool’s deployment phases, working together with Université France Télévisions and France Télévisions. The pedagogical coordinator then followed the various phases of software specification with the France Télévisions teams.

A local support

For each France Télévisions site, two types of support were set up for users. Firstly, support was provided in parallel with the training courses.

This includes rehearsal and training phases, which take place before the system goes into production. These include newscasts and dummy broadcasts, prepared and produced under conditions similar to live broadcasts.

A second type of support is provided in the newsroom and control room, when the system goes on air and in the days that follow. This helps to reassure users and fine-tune workflow control.

The operational teams were able to meet up with their trainers during these different phases, as our groups of trainers also take charge of these two types of support. In this way, a relationship of trust can be established between the tool user and the trainer-assistant, who can then help with rehearsal and finally with operation by providing answers to any encountered issues.
